An extension can make a busy family home work properly again, whether that means a larger kitchen, space for a growing family or a calm room to work from. But a successful build is not simply about choosing finishes once the walls are up. This extension project management checklist helps you keep decisions, costs, permissions and day-to-day site activity under control from the first conversation to the final handover.

The best projects feel organised long before work starts. Homeowners know what is being built, who is responsible for each decision and what is included in the agreed price. That clarity protects the programme, reduces avoidable disruption and gives your builder the information needed to deliver a high-quality finish.

Start With a Clear Brief and Realistic Budget

Before drawings are finalised, set out what the extension must achieve. “More space” is a useful starting point, but it is not a full brief. Consider how the room will be used every day, where furniture will sit, how natural light will enter and how the extension connects with the existing house.

A rear extension designed around a kitchen, for example, needs early decisions about appliance locations, drainage, extractor routes, heating, lighting and garden access. Leaving these details until the build is underway can create delays or lead to compromises that are expensive to put right later.

Your brief should cover the size and purpose of the new space, preferred layout, level of finish and any non-negotiables. It should also identify improvements outside the new footprint, such as refurbishing the adjoining room, replacing floors, moving a boiler or renewing a patio. These works often make the finished extension feel complete, but they need to be included in the scope rather than treated as an afterthought.

Set a realistic budget that includes the construction work, professional fees, planning or Building Regulations costs, structural engineering, kitchen or bathroom supply, landscaping and a contingency. A contingency is not a sign that a project has been poorly planned. Older properties can reveal hidden pipework, uneven existing walls, unsuitable drainage or repairs once areas are opened up. The amount needed depends on the age and condition of the property, but it is wise to keep a protected allowance rather than stretching every pound on the initial quotation.

Extension Project Management Checklist Before Work Begins

The pre-construction stage is where good project management saves the most time. Work through the following points with your designer and contractor before setting a start date:

  • Confirm the brief, drawings, specifications and any structural calculations reflect the same agreed design.
  • Establish whether planning permission, permitted development checks, Building Regulations approval or a lawful development certificate is required.

Do not assume that permitted development means there are no checks to make. Restrictions can apply because of conservation areas, previous planning conditions, listed status or local requirements. It is also worth checking what information your quotation is based on. A clear price should explain the assumed specification, from foundations and steelwork through to plastering, electrics and decoration. If some elements cannot be priced precisely until investigation work is completed, they should be clearly identified. Transparency around unknowns is far better than an attractive figure that later grows through unclear variations.

Appoint One Clear Point of Contact

Complex extensions involve several moving parts: designers, structural engineers, suppliers, building control, trades and, sometimes, neighbours. Decide how communication will work before the site is set up.

For most homeowners, a single main contact within the building team makes the process far easier. Agree how often you will receive updates, whether decisions will be confirmed by email or in writing, and who can approve additional work. A short weekly review is usually more useful than frequent informal messages. An extension changes how you use your home for a period of time. Plan for this honestly, especially if the project affects the kitchen, only bathroom, heating system or main entrance.

Ask where materials will be stored, how deliveries will be handled and which route workers will use. A considerate contractor will protect finished areas, keep access routes as clean as practical and organise waste removal, but construction remains dusty and noisy at certain stages. Knowing when demolition, structural steel installation, roofing and internal plastering are scheduled helps you plan work, school routines and holidays around the more disruptive periods.

If the existing kitchen will be out of action, arrange a temporary set-up before work begins. A kettle, microwave, portable hob and washing-up area can make a major difference. For larger projects, it may be sensible to plan a short stay elsewhere during the most disruptive phases. There is no single right answer: it depends on the scale of the work, the number of people in the household and whether the extension can be separated safely from the living areas.

Good neighbour relations also help a project run smoothly. Let adjoining neighbours know the expected start date, working hours and the main contact for site questions. If access, scaffolding or party wall matters need agreement, address them early rather than when a lorry arrives or work is ready to begin.

Control Changes, Costs and Programme

Changes are normal on residential building projects. You may see the space take shape and decide on wider doors, additional sockets or a different flooring finish. Some changes improve the final result. The problem is not making a change – it is making one without confirming its cost, lead time and effect on other work.

Use a simple change process. Describe the requested work, receive the price and programme impact, then approve it in writing before it is ordered or installed. This protects both homeowner and contractor. It avoids disputes over what was discussed on site and keeps the budget visible throughout the build.

The programme should show the key sequence: groundworks, foundations, structural work, roof, windows and doors, first-fix plumbing and electrics, insulation, plastering, second fix, decorating and final finishes. Some stages must happen in order, while others can overlap. Weather, inspections and supplier lead times can affect progress, particularly for bespoke glazing or kitchen components. A reliable contractor will communicate these factors early and adjust the plan where possible, rather than making promises that do not match the work involved.

Payment should follow clearly defined milestones, not vague dates. Check that completed work matches the relevant stage before payment is due, and retain all invoices, certificates and approved variations in one project file. This is useful during the build and valuable if you sell the property in future.

Check Quality at the Right Stages

Trying to inspect everything at the end of the project is less effective than checking important work as it progresses. Foundations and drainage are difficult to review once covered. Electrical and plumbing routes are harder to alter after plastering. Early checks allow questions to be resolved while access is still straightforward.

At each stage, compare the work against the drawings and agreed specification. Confirm window positions before openings are finished, check socket and switch locations before second fix, and review tile layouts before full installation. You do not need to supervise every task, but you should raise questions promptly if something appears different from what was agreed.

Near completion, arrange a practical walk-through with your contractor. Note any small items requiring attention, often called snagging, and agree when they will be completed. Collect relevant paperwork, including Building Regulations completion documentation, electrical certificates, warranties and information for installed products. Ask for guidance on caring for new finishes too, particularly timber worktops, natural stone, painted joinery and newly laid paving.

Keep the Finish in View

The final weeks can feel slow because many detailed trades are working in a smaller area. This is where neat joinery, clean silicone lines, careful decoration and properly aligned fittings make the difference between a new space and a well-finished home. Allow time for these details rather than treating completion as the moment the last major item is installed.

A well-managed extension should leave you with more than extra square footage. It should give you a space that suits your routines, paperwork you can rely on and confidence in the work behind the finished walls. Keep this checklist close, ask questions early and make each decision with the completed home, not just the next construction stage, in mind.
